Rethinking software testing in an AI world: why the model is evolving and what to do about it

Today, software is delivered continuously across enterprise applications, APIs, data platforms, customer experiences, and AI-enabled services. All these systems and experiences are tied together in ways that make even small changes harder to isolate and predict.
At the same time, tolerance for failure is shrinking. When quality breaks down today, the impact is not just technical; it’s operational, financial, and reputational.
Testing can no longer be treated as a downstream validation step. Software testing is now the mechanism that helps organizations release faster with confidence, contain risk, and keep pace with constant change.
AI is accelerating software delivery, but it is also increasing the amount of change that needs to be validated.
Microsoft research found that developers using GitHub Copilot completed a coding task 55.8% faster. At the same time, IDC reported that 72% of developers revise more than 40% of their AI-generated code. Faster code generation does not reduce the need for software testing but rather places a heavy burden on testing teams to keep pace with this higher volume, higher complexity, and higher release pressure.
That is the shift taking place now. The challenge is no longer simply executing more tests. It is understanding what matters most, where risk is rising, and what is safe to move forward.
Most organizations are still operating on a model designed for an earlier era of software delivery.
Disconnected tools, brittle handoffs, and high-maintenance automation create friction in exactly the places that matter most. Teams struggle to understand the impact of change, prioritize testing effort, identify coverage gaps, and act quickly enough when release cycles compress.
Incremental improvement helps, but only up to a point. Adding another automation layer or optimizing one part of the process does not solve the underlying problem. Modern software delivery requires a model that is more adaptive, more intelligent, and more tightly connected to how release decisions are made.
For enterprise leaders, this discussion is twofold: tooling and operational models.
Traditional software testing metrics such as tests executed or tests automated still matter, but they no longer tell the whole story. As software delivery accelerates, the measures that matter more are outcomes: release confidence, speed to feedback, maintenance effort, risk reduction, and the ability to deliver change without increasing operational drag.
That changes how leaders evaluate both investment and execution. Software testing can longer work as a box to check at the end of delivery. It must now operate continuously across the lifecycle, helping teams understand where change matters, where risk is concentrated, and what is ready to move forward.
Organizations that adapt to this shift do not simply add more automation or another tool. They reduce fragmentation, improve visibility, and introduce intelligence where it lowers the cost of change and strengthens decision making. Over time, that creates a measurable business advantage: faster delivery, lower operational cost, and more capacity for innovation.
A new software testing operating model is emerging, built for even more continuous change rather than occasional releases.
In practice, that means four things.
First, intelligence has to be embedded across the lifecycle. Teams need systems that can generate meaningful tests, surface risk, and adapt as applications evolve.
Second, coverage has to be driven by risk, not volume. The goal is not to maximize the number of tests. It is to focus effort on the changes, workflows, and dependencies that matter most to the business.
Third, resilience has to improve. Software testing cannot depend on constant rework every time an interface, timing condition, or environment changes. It must adapt without creating endless maintenance overhead.
Fourth, teams need clear signals they can trust. They need to know what changed, what was covered, where the gaps are, and whether the release can move forward with confidence.
This is where agentic software testing comes into focus. Not as a feature category, but as an operating model in which AI helps teams design, automate, execute, and analyze testing work faster and with greater context. Agentic software testing changes how work gets done and how quality is managed at scale.
This shift is not theoretical. Organizations are already showing what happens when software testing moves from traditional methods to an intelligent, scalable, agentic model. Teams are reducing manual effort, lowering maintenance, increasing automation coverage, and accelerating delivery at the same time.
Consider these examples: NatWest achieved faster test creation, dramatically reduced the time needed to start testing, and lowered maintenance costs. EDF automated most of its SAP® testing, accelerated release speed, and reduced cost. Cisco cut manual testing effort and projected significant savings by automating more of the lifecycle. Recent research showed that UiPath testing technologies have enabled as much as $4 million in average annual benefits per organization, 529% three-year ROI, and a six-month payback period.
These outcomes reveal the transformative nature of agentic software testing. To frame it as an efficiency play would be a gross misunderstanding. Its real value lies in helping teams do what they could not do before, raising the ceiling for innovation while reducing risk.
Many organizations have already made meaningful progress in modernizing software testing.

Leading organizations will adopt a model that can identify meaningful risk earlier, reduce the cost of maintenance, guide better release decisions, and maintain confidence as complexity increases. Those that do not will continue to face a widening gap between how quickly software changes and how effectively it can be validated.
The shift toward Test Cloud reflects that broader transition: from fragmented execution to coordinated intelligence, and from testing as a final checkpoint to testing as a continuous source of confidence throughout the lifecycle.
